A team can handle bad news. What it cannot handle is ambiguity that keeps reopening the same argument. Clarity removes noise faster than reassurance does. Define the decision rights before the crisis, or the crisis will define them for you. Write it for the person who inherits it later, because they will not have today’s context or today’s goodwill.
Write the win and the cost as two lines, so neither becomes invisible. That is what makes execution calmer. Make it falsifiable.
